The Advantage of 'Living System Leadership'

Every generation inherits extraordinary tools. From Hans Rosling's description of "The Magic Washing Machine" to innumerable advances, including AI today.


When used responsibly, Artificial Intelligence (AI) significantly expands our ability to analyze information, model complexity, and accelerate discovery. Like every transformative technology before it, AI expands what humanity can achieve.

Yet our greatest advances have never come from technology alone. They spring forth from the relationships we create—with one another, with knowledge, with nature, and with the systems we intentionally design.


Our reawakening to the natural world has provided a lens through which to recognize that some of our greatest value emerges from the living system we're already leading.

For generations, we've described organizations as companies, corporations, institutions, or markets. These are archetypical yet useful descriptions but are incomplete.

Anyone who has worked in a cohesive enterprise will recognize that, at its heart, a living system is a relationship—continuously shaping people, technology, communities, capital, culture, and the future itself.


Thus, leadership becomes something profoundly different. It becomes less about managing individual parts and more about intentionally designing relationships that allow every part of the whole to become healthier, wiser, more resilient, and more capable over time.


Throughout my career, I've remained captivated by observing organizations that create enduring value; rarely because of one remarkable product, one brilliant executive, or one breakthrough technology.


They succeed because they cultivate relationships that allow each strength to reinforce another. Behind every Top Workplaces and Best Places to Work award winner is an incredible web of highly functioning relationships, from the efficient and committed hourly employee to the driven entrepreneurial spirit.


Toyota created a culture where every employee became an active participant in continuous improvement.


Costco demonstrated that investing in people strengthened customer loyalty, operational excellence, and long-term financial performance.


The Mondragon cooperative network in Spain showed how education, shared ownership, innovation, and governance could reinforce one another across generations.

Interface redesigned materials, manufacturing, and product recovery so environmental stewardship and business performance increasingly advanced together.

Disparate industries and disciplines share one enduring principle: healthy relationships create resilient systems.


Nature has quietly demonstrated this principle for hundreds of millions of years. A forest is far more than a collection of trees; it is a living network of relationships.

Every relationship, from sunshine to mycelium and water, contributes. The magnificent tree standing before us is simply the visible expression of an extraordinary community working together beneath the surface. There is a never-ending flow of life and death, coming and going.


Perhaps our enterprises are not so different. .. minus the death of course. Yet, Financial capital can strengthen natural capital. Healthy ecosystems create resilience. Resilience attracts talented people. Talented people create innovation. Innovation improves products and services. Successful enterprises strengthen communities. Communities cultivate the next generation of opportunity.


Value begins to circulate rather than simply accumulate. The whole becomes stronger because every relationship contributes to the vitality of the system.


This way of seeing changes how we think about progress itself.


Throughout history, humanity has achieved extraordinary things by improving, adapting, and building upon what came before. The next chapter of innovation may be less about replacing systems and more about strengthening the relationships that allow them to flourish. I am excited to be focusing on these integrated systems through natural capital.

Medicine increasingly recognizes that supporting the body's own capacity for healing often complements treating disease. Many of us now spend time focused on growing gut bacteria, soaking up red light therapy, and testing for supplement deficiencies.

Cities are discovering that trees, parks, green roofs, and restored waterways are not simply beautiful—they function as productive infrastructure that cool neighborhoods, improve health, strengthen local economies, and increase resilience.


The most enduring systems flourish because the conditions that create health for all become stronger.


Artificial intelligence now gives us extraordinary new capabilities. It can identify patterns beyond human perception, model complexity, and reveal unrecognized relationships. It certainly has its perils, just as any system, yet the questions that matter most remain deeply human.


What is worth building? What is worth preserving? Which relationships deserve strengthening? Which possibilities deserve our imagination? Our full and often nuanced human judgment is essential.


When managed appropriately, technology expands our capacity to act. Our human judgment determines what is worth creating.


Tomorrow’s leadership will be defined less by optimizing individual functions and more by cultivating living systems in which people, technology, enterprise, communities, and nature increasingly strengthen one another; extending far beyond business. Reaching deeply into education, healthcare, cities, agriculture, and artificial intelligence...

...Everywhere people design systems that shape other people.


The lens through which we see an enterprise ultimately determines the way we choose to lead it. Our internal language is powerful.


If we see it as a machine, we optimize efficiency. If we see it as a financial instrument, we optimize returns, and if we begin to see it as a living system...well...

Living Systems Leadership becomes the intentional design of relationships that allow the whole to continually become healthier, wiser, more resilient, and more capable.
